After research and judgment, it is estimated that the epidemic will bring a production equivalent impact of one month to molding steel making, and a production equivalent impact of one and a half months to two months to the cleaning workshop. To this end, Mr. Tong has made overall response measures and work arrangements. First, do a good job of protecting employees who have already worked, and must ensure safe and orderly work; Pay close attention to the epidemic situation in the area where employees who are not on duty are located, solve the difficulties of employees who can return to work, and restore production capacity as much as possible; Second, carefully organize production tasks, and advance them in a planned and hierarchical manner according to production progress requirements. Thirdly, the molding and pouring plan is to reduce the inventory to the normal level from April to May, while creating conditions for the subsequent cleaning and delivery of castings; "We will strive to recover the production equivalent and delivery cycle affected by the epidemic from the end of June to the beginning of July for the delivery of goods for re cleaning.".
Optimize personnel structure, unite and work hard
In the first and second weeks of the resumption of work in the modeling and steelmaking workshops, a total of 12 heats were organized for 6 days, equivalent to half the normal production capacity. In March, the situation of epidemic control was stable and improving. The workshop promptly mobilized the enthusiasm and subjective initiative of employees based on the situation of returning personnel, and adjusted the personnel organizational structure. In the first and second weeks of March, 12 furnaces were opened for 6 days respectively, basically reaching the weekly production level of normal opening for years. By the middle of March, the company had a stock of about 1200 tons of castings to be cast. In the face of production pressure, the molding and steelmaking workshops were operating at full capacity, setting a double high record of 16 heats a week and 22 consecutive heats. On March 25th, the stock has decreased to 900 tons so far, which has been flat with previous years' production.
Actively coordinate outsourcing to clarify primary and secondary creation conditions
Casting re cleaning is relatively more affected by the epidemic, and the cleaning workshop is coordinated and arranged in accordance with the urgency of the production process and the situation of personnel in various types of work. Firstly, fully organize the production of gas cutting, sand flushing, and heat treatment processes, and open up various production links such as casting, unpacking, riser cutting, heat treatment, and machining. Then, according to the situation of personnel shortage during the initial period of the workshop's resumption of work, temporary allocation of personnel from various teams and types of work is conducted to optimize the overall production capacity, and there is a plan to fight for the progress of urgent parts. Third, according to production instructions and contractual delivery plans, reduce the cleaning cycle in a hierarchical manner, and develop an orderly and progressive plan to reduce missed tasks.
Through the efforts of the workshop, it is expected to achieve a delivery task of over 600T in March, reaching the previous average monthly output of 85%; 4. In May and June, it is planned to deliver more than 950T per month. It is predicted that by the end of June, the impact of the epidemic on production progress and production equivalents will be basically eliminated.
